Software Teams Get Ghosted By Shops For One Fixable Reason

Your prototype works. It sits on a bench in somebody’s garage wrapped in bubble wrap, the firmware has been stable for six weeks, and the three of you have agreed that the next step is a 200-unit run for the pilot customers who keep emailing. So you exported the enclosure bracket as a STEP file, sent it to nine metal shops with a short friendly note, and waited. Two weeks later, nothing.

The silence has nothing to do with your idea and almost nothing to do with your size. What a contract manufacturing shop needs before it can put a price on your part is a manufacturable drawing, and a CAD model by itself is not one. Nobody on the other end was rude or uninterested. They simply had no way to quote what you sent, and quoting eats an estimator’s hour that nobody spends on a guess.

A Model Is Not A Manufacturable Drawing

A model describes geometry. A drawing describes intent, which is a different job. Ten years ago the thing that landed on an estimator’s desk was a 2D print with a title block, a revision letter, a material callout and a tolerance block, because that was the only way to move a part between two companies at all. Today the STEP file arrives on its own and everyone quietly assumes the geometry carries the rest of the story. It does not. Your model says the hole is 6 mm, and it says nothing about whether a hole that comes out at 6.2 mm is scrap or fine, which is the question that decides the machine, the fixture and the price.

Nine times out of ten, what turns up in a file that got ignored is the same short list of gaps: no dimensions on the flat pattern, no gauge or grade, no bend radius, no finish, no quantity, and no note about which two surfaces actually have to line up. A shop can guess at every one of those. Guessing means the estimator either prices the most expensive reading of your part or picks up the phone, and with forty other quotes in the queue the phone rarely wins. The drawing has to do the talking.

Ask These Before You Send Any Files

Send an email before you send files. It costs you one message and it tells you more about a shop than an hour on its website will. Ask what they want in a package, then listen for whether the answer is a checklist or a shrug.

  • What do you need from me to quote this, beyond the model? A good answer names file formats, a dimensioned drawing, material and quantity in one breath.
  • Do you have engineers who will mark up my print if it is wrong? A shop with design and engineering in house says yes and then tells you what that review costs.
  • What tolerance do you hold as standard, and what pushes a part into the expensive column? A good answer gives you a number instead of the word tight.
  • Which operations happen under your roof and which get subcontracted out? Stamping, forming, welding, machining and finishing in one building means one schedule to chase rather than four.

The vocabulary for all of this already exists and none of it is new. Dimensioning and tolerancing in North America runs on ASME Y14.5, and a March 2026 walkthrough of that standard published by Sigmetrix puts it bluntly: a drawing with no defined tolerances is an incomplete specification rather than a generous one. You do not have to memorize any of it. You do have to know it exists, and to ask a contract manufacturing partner which parts of that language they expect from you and which parts they will fill in beside you.

Week One To Month Three With A Real Shop

Here is what the calendar looks like once a shop actually engages with you. In the first week you get questions rather than a price, and the questions are the encouraging part, because an estimator asking what the bracket bolts to is an estimator who intends to quote it. By week two you should be holding a redlined drawing, a quote that separates tooling from the per-piece cost, and a lead time you can put in front of your pilot customers. Somewhere in month two the first articles land on your desk, usually three to five pieces, and one of them is wrong in a way nobody on your team predicted.

You fix that, sign off, and the run goes ahead, which on a 200-unit first order typically means parts in hand within 45 days of drawing approval and a month three spent finding out whether your packaging survives a truck. Packaging is its own subject, and honestly I have watched more first runs get bruised by a bad box than by a bad bracket. Back to the shop floor.

None of this asks you to become a mechanical engineer. It asks you to send a package an estimator can price without calling you first.

Pick A Partner That Fixes Your Print

Two very different shops will answer your email. One runs machines and needs a finished print to run them, which is a perfectly good deal if you can supply the print. The other keeps design and engineering sitting a few steps from the presses, the forming, the robotic welding and the machining, and will redline your file before anybody quotes it. For a three-person team with roughly $25,000 to get through a pilot, the second usually earns its higher hourly rate, because one redesign loop discovered after tooling is cut costs more than every hour of drawing review you will ever buy.

Say the budget is that $25,000, with maybe $18,000 of it against parts and the rest held back for the mistakes you have not met yet. The shops that went quiet did not spend a dollar of it. A file nobody could quote spent your weeks instead, which at 200 units and a pilot customer waiting is the more expensive currency. Fix the drawing, ask the four questions above, and give the work to the shop that treats your print as something to improve rather than something to receive.
